Do Heat Pumps Need Ductwork?

A home without ducts is not a home without heat pump options. There are three approaches, and they differ enormously in cost and disruption.

Option 1: Ductless mini split

Indoor heads mounted on walls, ceilings, or floors, connected to an outdoor unit by refrigerant lines running through a hole roughly three inches across.

Advantages:

  • No duct losses. Conditioned air is produced in the room it serves. Duct losses in attics and crawl spaces are frequently substantial, and this sidesteps them completely.
  • Genuine zoning. Each head has its own setpoint and schedule. Heat the bedroom, not the guest room.
  • Minimal disruption. No opened walls or ceilings.
  • Efficient. Inverter-driven and modulating, with no distribution losses.

Disadvantages:

  • Visible indoor units. The most common objection, and a real one for some people.
  • Per-room coverage. A head conditions its room and, with open-plan layout and air movement, adjacent space. Closed rooms need their own.
  • Cost scales with zones. Four heads is a much bigger job than one.
  • Filtration is per-head and basic — no whole-house filter.

Option 2: Ducted mini split (compact ducted)

A middle path that many people don't know exists.

A small air handler is hidden in a closet, attic, or dropped ceiling, and serves a few rooms through short duct runs. Multiple small air handlers can cover a house in zones.

Advantages:

  • No visible wall units. Standard-looking registers.
  • Short duct runs, ideally within conditioned space, so distribution losses are small.
  • Still zoned, by air handler.
  • Serves closed rooms without a head in each.

Disadvantages:

  • Requires somewhere to put the air handler and route the ducts.
  • More installation work than ductless.
  • Static pressure limits on compact units are low — the duct design has to be right.

For a home where visible wall heads are the sticking point, this is frequently the answer.

Option 3: Add conventional ductwork

A full ducted system with a central air handler.

Advantages: even distribution, whole-house filtration, no visible equipment, and central humidification or ventilation can be integrated.

Disadvantages: by far the most expensive and disruptive. Ducts need designed routes — soffits, chases, opened ceilings — and in a finished home without an existing path this is major construction.

Reasonable when you're already gutting the house. Rarely worth it as a standalone project when ductless or compact ducted would serve.

What if the house has radiators or baseboards instead?

This is the fourth case, and it doesn't fit the three options above because there's already a distribution system — just not an air one.

Two routes:

  • Air-to-water heat pump, keeping the hydronics. The heat pump replaces the boiler and feeds the existing loop. The constraint is water temperature: a boiler may run 160–180°F, while an air-to-water heat pump is far more efficient supplying roughly 95–130°F. Emitters sized for boiler temperatures are often undersized at heat pump temperatures, so this works best with generously sized radiators or in-floor radiant, and worst with small fin-tube baseboard.
  • Mini splits, abandoning the hydronics. Usually cheaper and simpler, and it adds cooling, which the hydronic system never provided. Many homes keep the old boiler as backup for the coldest days rather than removing it.

What does each option cost?

What electrical work does each need?

Often overlooked at quoting time, and occasionally the deciding cost.

  • Each outdoor unit needs its own circuit, typically 208/240V single phase, with a disconnect within sight of the unit as NEC 440.14 requires.
  • The breaker comes from the nameplate, not a rule of thumb — the outdoor unit prints an MCA (minimum circuit ampacity) that sets the conductor and an MOCP (maximum overcurrent protective device) that caps the breaker.
  • A multi-zone system is one circuit, since the indoor heads are usually powered from the outdoor unit. Several single-zone systems means several circuits — which is where panel space runs out.
  • Adding conventional ductwork with an air handler brings its own circuit, plus any electric backup heat strips, which are the largest electrical load in the whole discussion.

If the panel is already tight, run a load calculation before you commit to an approach. It can flip the decision.

What does ductless not give you?

Two things worth knowing before you rule out ducts entirely:

  • Whole-house filtration. Mini split heads have coarse washable filters meant to protect the coil, not to clean the air. MERV-rated filtration needs a ducted system to filter through. See HVAC air filters and MERV explained.
  • Fresh air. No heat pump — ducted or not — brings in outdoor air by itself, but a ducted system at least gives you somewhere to connect a ventilator. In a tight house, whole-house ventilation is a separate system either way: an ERV, HRV or a controlled exhaust arrangement.

Neither is a reason to avoid ductless. They're reasons to plan them deliberately instead of assuming the heat pump handles them.

Can you mix the approaches?

Frequently the best answer, and rarely the one quoted.

A very common pattern: a single-zone ductless head in the main living space, which carries most of the annual heating and cooling load, with the existing baseboards or furnace left in place for bedrooms and the coldest days. You get most of the efficiency gain for a fraction of the multi-zone price, and you keep a backup system you've already paid for.

Another: compact ducted for the bedroom wing, where visible heads are objectionable, plus a wall head in the open living area, where one head covers a lot of floor.

Whole-house-in-one-go is the expensive way to do this. Staging it lets real experience decide where the next zone goes.

Can a heat pump use my existing ducts?

Don't assume they're fine. Heat pumps move a larger volume of air at a lower temperature than furnaces — roughly 90–105°F at the vent versus 120–140°F. Ducts sized for a furnace's small volume of hot air can be genuinely undersized for a heat pump.

Symptoms of duct problems appearing after a heat pump install: rooms that never reach temperature, noisy vents, short cycling, and excessive backup heat runtime.

Ask for a static pressure measurement on the existing system. It's quick, and it's how a contractor knows whether your ducts can carry the airflow rather than guessing.

Can you heat one room with a heat pump?

Worth calling out separately: if the problem is one room — a converted garage, an addition, a bonus room over the garage, a home office that's always cold — a single-zone ductless mini split is usually the cheapest and best solution available.

It's also the cheapest heat pump installation of any kind, and it avoids touching the existing system entirely.
